Exit interviews are one of the most consistently wasted data sources in HR. Almost every organisation collects them. Almost none uses them systematically. The exit interview is conducted, the notes are filed, and the insight dies with the departing employee. This guide explains how to break that pattern.
Why exit interview data is usually wasted
No consistent collection. Exit interviews conducted by line managers versus HR partners produce wildly different data. One manager asks five open questions and records thoughtful notes; another ticks a form and fills it in from memory. Without consistency, you cannot aggregate across departures.
The honest answer problem. Departing employees are less than fully candid, even in exit interviews. They want references. They do not want bridges burned. They want to end positively. So they say "great opportunity came up" when the real reason is that their manager made their life difficult for three years. Exit interview data systematically under-reports interpersonal and management-related causes of attrition.
No aggregation. Even organisations with good collection processes rarely aggregate exit interview themes across departures. The data sits in individual HR case notes. Nobody reads all of them together and asks: what pattern do I see across the 40 people who left last year?
No connection to retention data. Exit interview themes become meaningful when you can ask: are the teams with high turnover also the ones generating themes about management quality? Are the people who left citing compensation actually paid below market? Without connecting qualitative exit themes to quantitative data, you have anecdotes, not evidence.
Setting up for useful data collection
Before you can analyse exit interviews, you need to collect data worth analysing. Three principles:
Standardise the interview structure. Use a consistent interview guide with the same core questions for every departure. Open questions work best for eliciting honest reflection — "What contributed to your decision to leave?" and "What could we have done differently to keep you?" are more useful than rating scales. Conduct interviews after the last day if possible. People are more candid once they have genuinely left. An exit interview on someone's last week, when colleagues are still present and references have not yet been written, produces more diplomatic answers than a debrief conducted four to six weeks after departure.
Use an independent interviewer. An exit interview conducted by someone's direct manager produces the least useful data. Either the departing employee is not candid, or the manager is not recording accurately. HR, an independent partner, or an AI-assisted interview tool (see below) produce more reliable data.
Using AI-assisted interviews to get past the diplomatic answer
The honesty problem is structural. A departing employee interviewed by their HR business partner — who has a relationship with the hiring manager, works in the same building, and will be writing a reference — has strong social incentives to be diplomatic. "A great opportunity came up" is a complete and blameless answer. It is also almost always incomplete.
Two things reliably improve exit interview candour: timing (after the last day rather than during notice period) and interviewer independence. The most independent interviewer available is one with no social relationship to protect at all.

Coding exit interview themes
Once you have a set of exit interview transcripts or notes, the analysis follows the same thematic approach as any qualitative research. The specific themes to look for in exit interview data typically fall into six buckets:
Management and leadership. This is the most commonly suppressed theme in exit interviews but frequently the real driver. Listen for language about: feeling unsupported, lack of feedback, micromanagement, broken trust, inconsistent expectations, or specific incidents that were turning points.
Growth and development. Did the person feel they had a future here? Did they see a path upward or sideways? Were they getting assignments that developed them, or stuck in the same role?
Compensation and benefits. Often understated in exit interviews because it feels crass to admit you left for money. But relative compensation (particularly versus market rates and internal peers) is a significant driver that is easy to verify independently.
Culture and belonging. Does the person feel the organisation's values were real or performative? Did they feel included and respected? This theme often surfaces through indirect language — references to "the way things are done here" or feeling like "it wasn't a good fit."
Work-life balance and workload. Particularly relevant post-2022, when many knowledge workers recalibrated their expectations. Sustained overwork, inability to disconnect, and erratic hours are real retention risks.
External pull factors. Sometimes people leave because something genuinely better came along rather than because something was wrong. Distinguishing push factors (something drove them out) from pull factors (something attracted them elsewhere) is important for deciding whether the departure was preventable.
Aggregating across departures
Individual exit interviews are anecdotes. The pattern across 20, 40, or 100 departures is evidence.
For aggregation to work, the themes need to be coded consistently — the same category labels applied in the same way across all transcripts. Making the findings credible
Exit interview analysis gets dismissed when it produces conclusions like "people left because of management." That is too vague to act on and too sensitive to present without solid evidence.
Good exit interview analysis produces:
- Frequencies. "Management-related themes appeared in 68% of exit interviews, compared to 31% in our engagement survey baseline." Quantifying qualitative findings makes them harder to dismiss.
- Specific quotes. Direct quotes from departing employees are the most compelling evidence. Use them with care (never in a way that could identify the individual) but use them — they make abstract themes concrete.
- Segmentation. "This theme is significantly more common in departures from the product organisation than from other functions." Pattern specificity makes findings actionable.
- Trend data. If you have exit data over multiple years, showing that a theme is increasing or decreasing makes the finding more meaningful.

Connecting to action
Exit interview analysis only has value if it produces decisions. Build in a clear process for:
Reporting cadence. Aggregate and share exit themes on a quarterly basis with senior leadership. Quarterly is frequent enough to catch emerging patterns but not so frequent that sample sizes are too small to be meaningful.
Manager-level data. Where sample sizes permit, produce manager-level exit theme reports. This is sensitive and requires careful handling, but it is the mechanism through which individual management quality problems become visible to leadership.
Connection to retention interventions. Map exit themes against your existing retention programmes. If exit data shows growth concerns are a top theme but your primary retention investment is compensation, you have a mismatch.
Closing the loop. Tell the leadership team when you have acted on exit findings and whether it appears to have had an effect. This builds trust in the data and creates incentive to take it seriously.
